The 11-day onboarding sprint that replaced a 90-day handbook

The brief: 240 new field buyers, three weeks before the season starts, a 9-page procurement SOP nobody reads. The win: live in 11 days, 96% pass rate first attempt.

The shape of the sprint

Day 1–2 — interviews with three senior buyers, recorded. Day 3 — a one-screen blueprint: six interactions, two scenarios, one knowledge check. Day 4 — client sign-off. Day 5–9 — build. Day 10 — QA in SCORM Cloud and the client's Cornerstone. Day 11 — go live.

What we removed from the SOP

The original document had 27 references to internal forms, none of which mattered to a buyer's first week. We cut everything that didn't survive the question "would they fail their first PO without this?" 80% of the doc went.

The results that mattered

96% passed first attempt. The other 4% retook a single module on the approval matrix. Average completion time: 31 minutes. Average time-to-first-PO dropped from 12 days to 4.
